👋 Hello fellow Ladderers!

For the last couple of weeks, I've been talking about the Overlap Tax — the silent killer of martech budgets. I shared the story of the $187,000 in redundant spend I found hiding in my own stack, and why throwing $30,000 at a consultant or losing your weekends to a spreadsheet won't actually fix the problem.

I also mentioned that a small team and I have been quietly building a better way.

Today, I want to show it to you 🫵

Let’s get into it.

🤜 MEET STACKOVERLAP 🤛

Over the last six months, we've been quietly building StackOverlap — an AI-powered martech stack analyser designed specifically to find hidden waste and map your actual capability footprint.

We didn't build it to sell you software. We built it to do the job that human brains and static spreadsheets simply can't do anymore: hold the architectural reality of thousands of SaaS platforms in working memory at the same time.

Here's the problem it solves.

Right now, 70% of digital transformations fail. Two-thirds of martech sits dormant. And the average marketing team wastes about $182,000 a year paying twice for the exact same capability, just because someone neglected to talk to someone or compare some vendors.

StackOverlap is a machine built to hunt down and kill that waste

HOW THE OVERLAP AUDIT WORKS 🧑‍🏭

We've mapped over 3,000 martech tools across 26 categories. But we didn't just scrape their marketing copy. Every tool in the database includes deep and up to date view of the features, strengths, weaknesses, public reviews and case studies, sentiment, pricing model and more.

We built a proprietary three-pass AI reasoning engine that profiles each tool architecturally. It maps delivery surfaces, customer journey stages, and capability boundaries. It cuts through the proprietary jargon vendors use to make their tools sound unique, and identifies genuine redundancies that simple category tags miss.

The workflow is dead simple:

1⃣ You build your stack and add context. You search and select the tools your team currently uses. Provide additional context on how you use them (optional), your sector, business size and more. It takes about 3 minutes.

2⃣ The engine runs. Our AI analyses your specific combination of tools, looking for overlapping capabilities, assessing strengths, weaknesses and structural redundancies.

3⃣ You get the audit and the roadmap. You receive a detailed analysis and consolidation report. It shows you your overlap clusters, estimates your annual waste based on public/ provided pricing data, and gives you a clear, tool-by-tool action plan and consolidation roadmap.

You can take that report straight to your CFO to justify a consolidation project, or use it to defend your budget when renewal season hits.

FROM AUDIT TO MGMT. EXCELLENCE 🎛

Finding the overlap is just step one. The real pain is executing the plan and managing the stack once you've done the audit.

So we built My Stack — a persistent command centre for your entire marketing technology portfolio.

Instead of a static snapshot that's out of date the moment you export it, StackOverlap becomes a living view of your architecture. It tracks your annual spend, monitors your renewal dates (colour-coded by urgency so you're never caught off guard 30 days out), tracks your satisfaction and utility of each tool on a regular basis - so you not only know what your paying for an when, but crucially what you’re actually getting out of it and if your really happy and need to change.

This check-in feature itself is a game-changer. Every month StackOverlap will prompt for a quick check-in chat. This generative AI conversation knows your stack, how you use that tool and how you’ve reported or reflected it on it in the past to ensure you have purposeful, structured check-ins that keep you moving forward and taking action on whats not working or needs work. Crucial for informed vendor renewal conversations.

We're also building Monitoring Intelligence. Because we know exactly what's in your stack, we can filter the noise of the market. If a tool you use pushes a major pricing change, or ships a new feature that overlaps with something else you're paying for, StackOverlap flags it. It’ll also tell you if a new competitor is has appeared and is worth knowing about.

No affiliate links, no vendor kickbacks. Just pure, context-driven signal.

OK, HOW DO I GET MY HANDS ON IT? 🤌

I'm incredibly proud of what we've built so far. It's the tool I desperately needed seven years ago when I was staring down that spreadsheet from hell.

But it's still early days. The engine is smart, but to make it bulletproof, we need (more) real stacks, real data, and real feedback from senior operators who actually live this pain every day.

Later this week, we are opening StackOverlap for a Closed Beta.

This won't be a massive public launch. We are strictly capping the intake to a small cohort of Founding Members. We want a tight group of committed leaders who are ready to map their stacks, find their waste, and help us shape the next phase of the product.

I'll share all the details, the rules of the Beta, and the pricing later this week.

If you want to make sure you don't miss the window when the doors open, head over to the website and join the waitlist right now.

We're putting the finishing touches on it this week. I can't wait to get it in your hands.

Thanks for climbing,

Troy Muir | The Ladder
